Mentoring packages should be designed at a level that can be understood by both the Country Mentor and the participating SMEs.
Remember! If a Country Mentor cannot understand or explain a task, it is very likely that the SME will not understand it either.
A mentoring package should not require the Country Mentor to become a specialist in another thematic area. Its purpose is to guide the SME through practical and manageable improvement actions.
We are not transferring thematic expertise from the Package Designer to the Country Mentor. We are transferring practical guidance.
Technical expertise always remains with the Package Designer, while the Country Mentor ensures that the SME understands the task, follows the process and receives support whenever specialised knowledge is needed.

The mentoring relationship should
remain flexible
. Routine follow-up contacts, short online meetings, phone calls and email communication are considered natural components of the mentoring process and do not require separate planning or measurement.
The performance of the mentors should primarily be evaluated according to the progress achieved by the SMEs, the quality of the mentoring process and the
outputs delivered
, rather than the number or duration of individual contacts.
Mentor Performance Framework
Activity does not necessarily demonstrate effectiveness. Therefore, mentor performance should be assessed through a balanced combination of implementation quality, SME progress, technical contribution and achieved outcomes.

How can we organise this mentoring process in a simple and sustainable way?
One of the fundamental principles of the proposed methodology is that each Task Force mentor performs two complementary operational roles throughout the implementation of WP4.
These roles are not assigned to different individuals. Instead, the same mentor performs both functions simultaneously.
Thanks to this Dual-Role Model, we are eliminating lots of complex implementation situations

The Country Mentor supports the SME in implementing its task package.
Coordinate his/her own country SMEs
Maintain regular communications with SMEs
Monitor their Task Progress
Within online meetings, give briefing regarding their SME's problems, progress, achivements
Reports implementation results
The Country Mentor is not expected to be an expert in all thematic areas.
Whenever specialised technical support is required, the Country Mentor consults the relevant Thematic Expert.
If a problem that SME can not handle/understand, Country Mentor meets Task Package Designer, will learn solution and will tell the SME
If a task cannot be clearly explained by the Country Mentor, it is probably too complex for the target SMEs and should be simplified.
Remember; Most of SMEs have low capacity, family-run businesses

During the bi-monthly Task Force meetings, Country Mentors will present a summary of the progress achieved by their SMEs to the relevant Thematic Expert Mentors
Based on these briefings, the Task Force members will jointly evaluate implementation challenges, identify possible solutions and, where necessary, revise or simplify the assigned mentoring tasks
This approach ensures that Task Force discussions are based on up-to-date field information and allows technical decisions to be taken efficiently without requiring every SME to participate in every online meeting
