Chapter15 :The Improve Phase
The goal of this phase is to brainstorm, rank, pilot, and implement solutions for the root causes identified during the Analyze phase
Solutions Selection Matrix
urpose: An analytical tool used to propose and rank potential solutions for validated root causes.
Process:
Input: Use the final Problem Statement and a priority Validated Root Cause.
Brainstorming: Record any viable potential solutions and high-level practical methods for implementation.
Rating Criteria (Scale 1-10):
Effectiveness: How well it eliminates the root cause.
Feasibility: The effort and resources required to implement.
Cost-Benefit: A high-level estimate of costs versus expected savings.
Scoring: Multiply the three criteria ratings to get an Overall Score for prioritization
Cost Benefit Analysis
Goal: Compare implementation costs (software, equipment, labor, training) against monetary benefits (revenue increase, cost savings, intangible benefits like morale).
Methods:
Payback (Pay Off) Analysis: Calculates the time (years) until the project "pays for itself".
Formula: (Cost of Solution) / (Annual Benefits – Annual Costs).
Net Present Value (NPV): A more precise method that adjusts for the declining value of future cash flow due to inflation and other economic factors
Piloting a Solution
Definition: A limited trial of a solution in a live environment to account for real-world variables.
Benefits: Confirms results, allows troubleshooting on a small scale, and reduces the risk of expensive failures.
Approaches:
Limited Scale: Specific region, team, or group of machinery.
Limited Time: A temporary implementation followed by a decision on permanency.
Audience Selection: Should include a subset of customers or employees; avoid biasing results by only selecting the best performers.
Analysis: Use hypothesis testing and graphical analysis to compare "before" and "after" data to verify statistical improvemen
Planning Implementation
Action Plan: A document tracking tasks, owners, and completion dates.
Key Components:
Documentation: Saving all data tables and brainstorming diagrams; creating Standard Operating Procedures (SOPs), cheat sheets, and FAQs.
Training: Training departmental delegates and SMEs who will then train the rest of the staff.
Transition: Preparing to move ownership of the process back to the business and the original process owner

Key Deliverables:
Selected and prioritized top solutions.
Successful limited trials/pilots.
Completed cost-benefit analysis.
Full documentation (SOPs) and staff training completed.
