Zara Case Study - POS Modernization Decision
Key Problems
Obsolete POS System
The POS system still runs on DOS which is not supported anymore.
Zara’s POS core application is extremely stable but it is now at risk because any vendor hardware change could instantly break compatibility.
Store Systems Not Networked
There is no internal networking inside stores, no cross-terminal connectivity, and no real-time communication to HQ.
Every night, employees manually gather data by floppy disks and modem uploads.
Limited Real-Time Inventory
Store managers cannot lookup inventory balances on POS or PDAs.
This forces manual walking, counting, calling other stores by phone, and creates risk of lost sales opportunities when customers ask for certain sizes/styles.
No IT Governance / Formal Upgrade Process
Zara intentionally operated without defined IT planning processes or a CIO to maintain speed but now the lack of formal analysis becomes a weakness.
Large scale modernization cannot be evaluated objectively because there is no financial cost/benefit discipline process in place.
High Dependency On One Hardware Vendor
Zara trusts the vendor will “not change anything” but there is no contractual guarantee.
If the vendor modifies hardware and DOS no longer runs, Zara could be frozen instantly.
Possible Solutions
Replace the POS System Completely w/ a modern OS
Zara could scrap DOS and rebuild the whole POS platform using a modern operating system and standard networking
Pro
Zara could finally leverage real-time inventory, modern software support, and future growth wouldn’t be built on outdated tech.
Con
This could easily break their extremely stable environment and slow expansion, which is literally the opposite of their competitive advantage.
Keep Everything Exactly As Is
They could basically do nothing and ride the current system until it becomes impossible to maintain.
Pro
Zero risk in the short term and they keep their speed… the system clearly works right now.
Con
This is gambling. If the vendor suddenly changes hardware, Zara could be stuck with no POS path and expansion could freeze overnight.
Buy a Huge Backup Stock of Today’s POS Terminals
They could purchase a multi-year supply of current hardware so the “DOS era” can be stretched out further.
Pro
This creates a safety buffer so Zara can still open stores without panic or emergency redesign.
Con
It doesn’t actually solve the long-term problem… it just buys time and costs money upfront storing hardware they WILL eventually throw away.
Add Networking + Real-Time Store Inventory Features
Instead of replacing everything, Zara could add networking so stores can see their inventory + other stores inventory instantly.
Pro
This directly improves sales and customer experience because employees won’t waste time calling stores or counting clothing.
Con
This STILL requires OS modernization eventually… you can’t scale this forever on DOS.
(Hybrid) - Buy Buffer Hardware Now + Begin Phased Modernization
Buy the hardware buffer now and slowly migrate to a modern OS phase by phase.
Pros
Zara protects store growth pace while modernizing safely without risking operational stability.
Cons
This takes longer than ripping the band-aid off, and the company has to maintain two eras of tech until the transition is finished.
Timeline
1975
Zara store model founded with fast response retail
1985
Inditex created, IT culture formed (internal build vs buy approach)
1995
PDAs introduced to replace manual / fax ordering
2000
Stores rapidly scale globally using same old DOS terminals
2003
Debate begins over whether to modernize POS before it becomes a blocker
Recommended Solution
Hybrid: Buy buffer hardware inventory now + begin controlled phased modernization to new OS
Why
Preserves Zara’s operational stability + speed culture
Avoids catastrophic vendor dependency collapse
Allows modernization without risking store disruption
How
Buy multiple years’ worth of current POS terminals
Rebuild POS app for new OS in iterative releases
Add wireless networking + inventory lookup features incrementally
Pilot modernization in limited store region first then expand only after proven stable
Benefits
Future proof POS platform for long term growth
Faster store operations + less manual task load
Enables better data visibility + better allocation decisions
Avoids sudden global outage scenario if vendor changes hardware
Reduces implementation risk while still moving forward strategically
