Chapter 15: Improve
Solution Selection Matrix: analytical tool that lets teams propose and rank solution for any of root causes identified
If one solution is better but other is easier, team should implement both
Solution matrix can be created in excel, and entire team should play a part
-
Improve Phase: teams will brainstrom solutions for root causes determined in analyze phase and rank solution according to costs, effectiveness, and likeliness of implementation
Cost Benefit Analysis: leadership end executives need more information about costs and benefits for a workable solutions so team should create a cost benefit analysis, goal of a CBA is to compare costs of implementing a solution with monetary benefits expected from solution
Payback or Payoff Analysis: conducted by teams estimating cost of project as well as financial benefit per year formula is: (Cost of implementing solution) / (Annual financial benefits - annual costs)
Net Present Values: more concise way of calculating cost benefits, adjusts benefits and costs as time passes because cash flow in the future is not as valuable as current cash flows due to economic factors
Piloting a Solution
-
Benefits: Use of resources are limited: reduces waste, confirmation that expected results occur, allows troubleshooting of new solution on a smaller scarle, lets employees outside of six sigma provide feedback
Small changes can be made without piloting as long as it is documented, if in large scope, it could be expensive or have more consequences/ difficult to reverse
Can occur on a limited scale or for a limited time, limited scale incorporates specific region, team, or machinery, limited time incorporates temporary change
Pilots can occur with processes or products, processes include testing specific locaions, results with some customers, etc. products include testing market, product models, alpha and beta testing, etc.
To create pilot, six sigma team must select audience for pilot, internal processes performed by a select team or few select employees, external processes performed by using subset of customers
When possible, piloting at small level is ideal and then expanding to a larger audience (alpha and beta testing)
Analyzing Pilot and Test Results: six sigma experts can use all tools associated with analyze phase to test whether solutions positively impact test or pilot programs
Planning Implementation: teams should implement changes on larger scales after solutions have been verified through tests and analysis
Documentation: six sigma teams should document all of its work in DMAIC, team members should be able to present analysis in form of data tables, statistical calculations and explanations, and graphical analysis, teams might be responsible for drafting documents or need to work with knowledge management resources to create SOPs
Training: strong documentation allows for better staff training, teams begin training process by working with training SMEs or delegates in departments impacted by changes
Transition: Teams should consider need to transition a process back to business and traditional process owner
