Decisive "WRAP" Framework
Problem
: Narrow View of Choices
Solution
: Widen Your Options
Ladder
1) look for bright spots (locally) that solved this problem
2) best practices (regional)
3) analogies from other domains (distant)
Talk to People.
Find someone who solved your problem.
Think "AND" not "OR".
"If you can't fire them, nor change them - what would you do?
Multi-track
Evaluate all options at once. Can you do multiple or combo of some?
"Vanishing Option Test"
If your preferred option wasn't available. What would you do?
Consider Opportunity Cost
What's next best use of your time or resources?
Problem
: Confirmation Bias
Solution
: Reality Test Assumptions
Consider the opposite
Seek information that will dis-confirm your hypothesis.
If someone/something looks good - seek out why it doesn't.
Ask, what do you think the biggest issue with my idea/decision?
Test
Can you "ooch"? Run a sample/test to confirm your theory or disconfirm the opposite?
Seek disagreement
Can you find someone you trust who disagrees with you?
What would you have to believe in, for opposite to be true?
Zoom Out
- Objectivity, you're not an outlier.
Look at bigger sample for base line. Industry, comparables, competition.
Zoom In
- Take a closer look.
Problem
: Overconfidence
Solution
: Prepare to be Wrong
Run a Premortem and Preparade
You lost/failed. Why do you think that happened?
You won. Why? What did you do right?
Set a Trip Wire
Set a reminder/review to ask if you're focusing/working on right things.
If I don't achieve X by this time/date, then I'll do something else.
Look at Pre-mortem. Can you set up tripwires to make sure you're not missing those indications?
Use Safety Factor
Build in cushion to be safe (time, money, etc.)
Come up With Realistic View
What is owning a home, having a kid, running a company really like?
Problem
: Short-Term Emotion
Solution
: Attain Distance
10/10/10
How would you feel about your decision in 10min, 10 months, 10 years?
Fight the Status Quo Bias
People prefer status quo (known entity, loss aversion)
Reframe the question - if you weren't already in it, would you buy it?
Shift Perspectives
What would you recommend someone else?
What would your successor do?
Identify Your Core Priorities
Do you need a rule to make sure you're focused on priorities?
What's your single most important factor?
Look at 3 toughest decisions, look for patters. Can you put guardrails in place to make this decision easier in the future?
6 Questions for Better Decisions:
If the option you're currently leaning towards went away - what would you do?
If the decision you're leaning towards turns out to be horrible - where would you look today for proof?
Can I dip a toe into my current decision?
What would you recommend your best friend to do?
If you were fired, what would you successor do or think about this problem?
Six months from now - what would make you double down on this decision? What would make you walk away?
